First, separate the lesson from its versions
The reason planning eats your Sunday is that most teachers (and most planning tools) treat each class as a separate build. It isn't. In a well-differentiated lesson, the core stays fixed:
- the standard and learning objective
- the essential question
- the concept you're teaching
- the way you'll check for understanding
What changes between classes is the access — how each group gets to that same objective:
- the reading level of the text
- the amount of scaffolding on the task
- the language support (word banks, sentence frames, native-language glossaries)
- the grouping and pacing
- the extension for students who are ready to go deeper
Once you see a lesson as "one fixed core + adjustable access," differentiation stops being five lessons and becomes one lesson with dials.
The 3-column planning method
Here's a method you can use today with nothing but a doc and your class rosters. Draw three columns for any part of the lesson that varies:

Now overlay your actual students:
- ELLs pull from the left column for text and language support, but don't dumb down the thinking — they get the same objective with more access.
- Students with IEPs — match the accommodation to the goal (extended time, chunked task, organizer), not a watered-down objective.
- Honors / ready-for-more — the right column keeps them in the same lesson instead of "finish early and wait."
The objective never moves. Only the path to it does.
